A cracked heat exchanger is non-negotiable — the furnace is unsafe. Beyond that: 15–20+ years old with a major component failing, R-22 or obsolete parts, repeated repairs, or heating bills that have climbed with no other explanation. If none of those apply, we’ll tell you to repair it. We lose furnace sales that way and we’re fine with it.
